In 2019, our customer faced a critical crossroads. Their Ukraine-based development team, built over three years, was managed by a local partner handling everything from hiring to office space and HR. But as the partnership dissolved, our customer needed to ensure continuity – without risking the loyalty or performance of the team.

The stakes were high:

  • The team worked across Java and React, forming the backbone of key projects.
  • Any disruption could lead to team members leaving or deliverables slipping through the cracks.

The ask? Step in quickly, take over operational management, and ensure zero impact on delivery or morale – despite no direct presence from customer’s leadership in Ukraine and minimal support from the outgoing partner.

Our Approach: Smooth Operational Takeover with Flexible Adaptation

We hit the ground running in August 2019. Within weeks, we secured a new 9-person office space, moved the team and their equipment, and implemented operational processes covering:

  • HR & payroll
  • Recruitment
  • Accounting & legal
  • Team-building events
  • Hardware upgrades & maintenance

Transitioning operational support in these conditions could’ve easily backfired. But by carefully listening to both the client and the team, we navigated a complex situation without losing a single developer – or skipping a beat in delivery.

As the cooperation matured, so did the flexibility:

  • We respected the team’s existing structure, adapting our processes to align without forcing standardization.
  • During wartime disruptions, we gradually shifted to a decentralized, remote-first model, only closing the physical office in October 2022 after confirming the team no longer needed it.
  • Hardware support continued seamlessly, coordinated closely with customer.

By Autumn 2024, the cooperation expanded with 4 additional hires, bringing the total team size to 11 – all fully integrated yet independently supported.
